Why Automated Reporting Can Lead to Bad Decisions

The Dashboard That Lied

A company sets up an automated dashboard. Every morning it pulls data and displays key metrics: new customers, revenue, churn rate, customer satisfaction. The dashboard is beautiful. Everyone trusts it. The CEO makes decisions based on it. "Our churn is going up, we need to focus on retention." The team reorganizes. Three months later, someone realizes: The churn metric was calculated wrong. It was comparing monthly cohorts incorrectly. The churn was actually fine. The reorganization was unnecessary. The company wasted three months and resources based on bad automated data.

Why Automated Reporting Fails

Subtle Formula Errors — The formula includes trial and paid customers. Churn looks higher than it actually is.

Data Definition Mismatches — The source system defines "active" one way. The dashboard defines it another way. Same word. Different meanings.

Timing Issues — The dashboard pulls data at 2am. One source doesn't finish its nightly sync until 3am. The dashboard always has incomplete data.

Silent Failures — A data source changes its API. The query breaks. The dashboard still displays the last value it successfully pulled. Two weeks old. Nobody notices.

Assumptions Built Into the Logic — The original developer assumed customers with zero revenue this month are inactive. But some customers pre-paid.

Why Nobody Catches These

The dashboard looks official. Nobody validates the output. The data is consistently wrong—so it feels right. Nobody knows how it works. It seems to match reality (maybe the correlation is coincidence).

How to Catch These Before They Cause Damage

Validation Test — Create a test case where you know the expected answer. Run it through the dashboard. Does it show the right answer?

Spot Check — Manually calculate a metric. Compare to the dashboard. Do they match?

External Validation — Does the dashboard number match something else you know to be true? Revenue on the dashboard should roughly match revenue in your bank account.

Peer Review — Have someone else validate the logic. Not the person who built the dashboard.

The Process to Prevent This

When You Build an Automated Dashboard: Document what it's calculating (in plain English); create test cases; validate the formula against the test cases; spot-check the outputs; compare to external sources; document limitations or caveats.

Ongoing: Monthly, manually spot-check the data. Quarterly, compare dashboard numbers to external sources. Annually, have someone validate the logic.

Red Flags That Suggest Your Dashboard Is Wrong

The number doesn't change from month to month; the number is always exactly what you expect; nobody can explain how it's calculated; the methodology hasn't been reviewed in a year; you've never validated it against external sources; someone says "I always round up because I don't fully trust it."
